81% of Sellers Have Lost a Deal to a Bad Demo. Here’s Why.

    The sales demo is the most expensive meeting you can lose.

    It’s the one moment where an opportunity becomes real or evaporates entirely. We recently surveyed over 350 sales professionals for our 2025 Sales Demo Report, and the results confirm what many of us have suspected for years. A shocking 81% of sellers have lost a deal because of a bad demo.

    That’s a painful number. It’s a direct hit to revenue, and it points to a foundational problem in the sales process. The demo is where deals are made, but too often, the demo itself is fighting against us.

    Why Good Reps Give Bad Demos

    Here’s what our research uncovered:

    1. Your team is afraid to show your best features.

    Almost half of all sellers (46%) admit they avoid demoing certain features because they’re too complex or buggy to show live.

    What this tells us: Let that sink in. Nearly half your team is likely sticking to the “safe” parts of your product because they’re worried about slow load times or finicky features. You ‘re paying them to sell a complete solution, but they can only confidently show a piece of it. That’s a massive handicap.

    2. Your Solutions Engineers are being misused.

    No surprise here: 77% agree that SEs give better demos than AEs. The problem is that SEs are pulled into initial discovery calls almost half the time.

    What this tells us: Your SEs are your closers. But they’re being used for the opening act. Pulling your most expensive technical talent into top-of-funnel calls is a huge drain on resources. It kills their efficiency and keeps them away from the complex, high-value deals where you actually need them.

    3. Personalization is a huge bottleneck.

    Your team knows they need to personalize demos to win — 85% of them do it. But the process is slow and manual. For those who skip it, 57% say it’s because it just takes too much time.

    What this tells us: This creates a chokehold on productivity. Either your reps spend hours prepping a single demo instead of selling, or they cut corners and deliver a generic pitch that falls flat. Neither of those outcomes are good for your pipeline.
